China's Embodied AI Value Chain: An Executive Guide
Map embodied AI suppliers across actuators, sensors, control, models and integration, and identify where deployment risk and customer value actually sit.

Embodied AI combines physical components, control systems, perception, models and application integration. Evaluate the contribution of each layer to a specific task. A striking robot movement does not reveal which supplier owns the useful capability, how replaceable it is or what support the customer needs after installation.
What to evaluate
Intelligence layer
Separate perception, planning, control and model adaptation from polished demonstrations.
Component stack
Map sensors, actuators, reducers, batteries, controllers and safety systems.
Manufacturing system
Test quality control, yield, supplier depth and serviceability.
Deployment economics
Compare task value, uptime, integration effort and human supervision.
Worked evaluation exercise
The following is an illustrative assessment exercise, not a reported customer result.
For a parts-handling application, map the gripper, vision system, controller, planning software and integrator. Ask who diagnoses a failed grasp and who can change the application when a part changes. Compare the cost and time of replacing one layer with another supplier. This exercise helps distinguish component performance from system-level capability and exposes dependencies that would be hidden by evaluating only the finished robot.
Questions for the operating team
- Which capabilities are built internally and which depend on strategic suppliers?
- What happens outside the prepared demonstration envelope?
- How are reliability and intervention rates measured?
Warning signs
- Athletic demonstrations used as a proxy for factory readiness.
- Unclear component provenance.
- Economics based on future scale rather than current operations.
Planning the visit
Use these questions to scope an industry-focused China AI program. Agree which records and operating workflows can be examined before confirming meetings; host participation and access require confirmation. Our research method explains how we structure the brief and follow-up.
