Build a cross-functional AI delegation with clear roles for operations, technology, finance, risk and the executive responsible for follow-through.
A cross-functional delegation should bring different tests to the same evidence. Operations examines workflow, technology examines integration, finance examines economics, and risk examines controls. The sponsor decides how those findings will affect priorities. Agree those roles early so the programme does not become several unrelated tours conducted in parallel.

Collect their observations independently before discussing a recommendation. If the commercial case assumes labour savings that operations cannot realise, preserve that disagreement and assign a follow-up. A shared evidence sheet is more useful than a consensus score that conceals incompatible assumptions.
