China AI Warehouse Visits: Test the Exception Queue
A warehouse demo is most useful when an order cannot follow the happy path. Use an exception trace to see who owns recovery and what gets reconciled.

Direct answer. Ask the host to follow one deliberately interrupted order from detection to final reconciliation. A fast conveyor proves movement; it does not prove that the business knows whether an order was fulfilled correctly.
Start with a plausible exception
For a China AI warehouse visit, propose a demonstration using non-production items: a damaged label, an unavailable location, or a pick that contains the wrong quantity. Let the host choose a safe example. Never obstruct live equipment or introduce an unauthorized test into customer operations. If an exception cannot be demonstrated safely, request an anonymized incident record instead.
Keep the customer order identifier constant through the walkthrough. Ask the team to show the warehouse record, the physical item's location and the downstream fulfillment status. Three different screens can display individually plausible information while describing three different moments. Timestamp differences belong in the evidence notes.
Trace the recovery, not just the alert
| Stage | Question | Evidence to request |
|---|---|---|
| Detection | What made this order exceptional? | Trigger and event timestamp |
| Ownership | Which role receives the case? | Queue assignment and acknowledgement |
| Resolution | Who can correct the quantity or location? | Authorized change record |
| Reconciliation | How is duplicate fulfillment prevented? | Final order and inventory state |
Count the interventions needed to finish this particular case. Record whether the employee merely acknowledges a suggestion or physically investigates the stock. An exception queue with twenty unresolved orders is not equivalent to a queue with twenty cases that were safely closed.
The proposed trace is our visit worksheet. Its measurement rationale is consistent with NIST AI RMF Core, especially deployment-like evaluation and the ability to disengage an unsuitable system. NIST is a voluntary framework; it does not certify this warehouse or prescribe this demonstration.
Take one bounded conclusion home
Your visit note might read: 'The host demonstrated recovery from one unreadable-label case, with a human quantity check and a recorded inventory correction. Duplicate-order recovery was not demonstrated.' That is more useful than 'the warehouse is autonomous.'
Before recommending a pilot, request exception volume by shift, unresolved-case age and the definition of a closed case. Do not extrapolate a selected demonstration into a site's overall reliability. Use the company-visit checklist to assign follow-up ownership, or discuss an immersion brief built around your warehouse's actual failure modes.
